Instructions not clear, skull was drunken from.

I bought all the m & b games recently, and have put about 75 hours in. On Native and modded saves. But I still have no idea what I'm doing. And watching meme channels on YouTube, like Simo and Koifish, hasn't helped at all. How do you get to the point where you can run cities and command armies? Because I'm tired of the process of; start save, finish merchant quest, get maybe two companions, get about 20 recruits, get ganked and lose everything, delet, and start over.

Edit: A lot of you guys tips make a lot of sense, thanks for the help.
